Click on User CP (control panel). Then, click on Change Avatar. Select avatar or upload your own file. Bam! You're done.

My attempts were too big too, RO, but then I put my photo on my photobucket account. photobucket gives you an option to reduce it in size so it fits. Just keep reducing until it's small enough. Maybe other online photo sites have this option? certainly even basic photoshop type programs would.
